Your GitHub Profile Through a Recruiter's Eyes: What We Actually Check (It's Not Your Commit Graph)

I open a candidate's GitHub profile. Here's what I see in the first 8 seconds:

The commit-graph grid in the left sidebar. Green squares. A lot of them. The candidate has clearly put effort into maintaining a streak.

And I genuinely do not care. Neither does any recruiter I know. The commit graph is the most gamified, least informative part of your GitHub profile — and it's what candidates optimize for because it's the most visible.

Meanwhile, the things recruiters actually check — pinned repos, README quality, commit message style, issue/PR communication patterns, and the alignment between your GitHub and your resume — are frequently neglected.

This article covers: the six things recruiters actually look at on your GitHub profile (in order of importance), the three most common GitHub-to-resume disconnects that get candidates rejected, the contribution patterns that signal Senior+ vs. Junior, and a Before/After showing a GitHub profile optimization.


1. What Recruiters Actually Check (Ranked)

#1: Pinned Repositories (Weight: 35%)

The top of your profile — the 6 pinned repos. This is your portfolio. This is what the recruiter clicks first.

What we're looking for:

  • READMEs that explain what the project does, why it exists, and how to run it — in plain English
  • Evidence that the project solves a real problem (not a tutorial clone)
  • Recency: at least one pinned repo with commits in the last 6 months
  • Variety: different technologies, different problem domains (not 6 React tutorial projects)

What gets you skipped:

  • Default pinned repos (the ones GitHub auto-pins when you create an account)
  • Pinned repos with no README, or a README that says only "Project for learning React"
  • Pinned repos where the last commit was 3 years ago
  • 6 pinned repos that are all forks with zero original contributions

The fix: Pin your 2-3 strongest projects. Don't fill all 6 slots with weak projects to look prolific — 2 strong projects with great READMEs beat 6 weak ones. If you only have one strong project, pin one. Quality over quantity, always.

#2: README Quality (Weight: 20%)

After clicking a pinned repo, the recruiter lands on the README. This is your project's first impression — and it's where most engineers lose the sale.

A good README answers these questions in order:

  1. What does this project do? (One sentence, plain English.)
  2. Why does it exist? (What problem does it solve?)
  3. What does it look like? (Screenshot, GIF, or demo link — if it has a UI.)
  4. How do I run it? (Clone, install, configure, run — working commands.)
  5. What's the architecture? (Optional but impressive: a diagram or 3-bullet summary of how it works.)
  6. What did you learn or what would you do differently? (Signals reflection and engineering maturity.)

A bad README:

  • The default "create-react-app" README (signals: never customized it, probably a tutorial project)
  • No README at all (signals: abandoned, or doesn't care if anyone uses it)
  • A README that only has technical setup instructions with no "what" or "why" (signals: can implement, can't communicate)

The fix: Spend 45 minutes on each pinned repo's README. It's the highest-ROI 45 minutes you'll spend on your GitHub presence. A great README turns a "maybe" click into a "this person communicates well" signal.

#3: Commit Message Quality (Weight: 15%)

Yes, recruiters read commit messages. Not every commit — we scroll through the commit history of your pinned repos and spot-check.

What good commit messages look like:

Add connection pooling to reduce database connection overhead
- Implemented pgBouncer-style pooling with a 20-connection pool
- Reduced average query latency from 120ms to 45ms
- Added pool exhaustion handling with exponential backoff

What bad commit messages look like:

fix
wip
stuff
asdf
updated code
made changes
fixed bug
.

A stream of "fix" and "wip" and "stuff" signals one of two things: either the candidate doesn't care about craft (bad), or the project was rushed and never intended for public consumption (fine, but then don't pin it).

The fix: Write commit messages as if someone will read them — because someone will. This doesn't mean every commit needs a 3-paragraph body. It means every commit message should answer "what changed and why" in one line. If you have a repo with embarrassing commit messages, interactive rebase them before pinning. It takes 10 minutes.

#4: Issue and PR Communication (Weight: 15%)

If you contribute to open source, your issue comments and PR discussions are public. Recruiters read them. They reveal more about your engineering communication than your resume ever will.

What we're looking for:

  • PR descriptions that explain the problem, the approach, and the trade-offs
  • Code review responses that are professional when receiving criticism ("Good catch, fixed in 3f8a2b1" not "that's not a bug")
  • Issue reports that are clear, reproducible, and helpful to maintainers
  • The ability to disagree constructively in technical discussions

What gets you flagged:

  • Aggressive or dismissive comments in code review ("this is obviously correct" when someone points out an issue)
  • PRs submitted with no description — just code
  • Issue reports that say "X is broken" with no reproduction steps, no environment details, no attempt to diagnose

The fix: Treat every public interaction on GitHub as part of your professional portfolio — because it is. Before commenting, ask: "Would I want a hiring manager to read this?" If a repo has interactions you're not proud of, you can't delete them, but you can build a stronger track record going forward.

#5: Code Organization and Quality (Weight: 10%)

We're not doing a full code review. But we are looking at:

  • File structure: is it organized, or is everything in one 2,000-line file?
  • Naming: are variables and functions named descriptively, or is everything x, data, tmp, result?
  • Tests: are there any? (Even a few tests in a personal project signals that testing is a habit, not just a job requirement.)
  • Documentation: are there docstrings, comments explaining why (not what), or architecture notes?

#6: Contribution Activity Pattern (Weight: 5%)

Not the green squares. The pattern of meaningful activity:

  • Does the candidate contribute to projects other than their own? (PRs to other repos, issue triage, documentation improvements)
  • Is there evidence of sustained work on a project over time, or is everything abandoned after the initial commit?
  • Are the contributions clustered (hackathon weekends, bursts of activity) or steady?

A GitHub profile with 3 projects built over 12 months each beats a profile with 30 projects each containing one weekend of work.


2. The Three GitHub-to-Resume Disconnects That Get Candidates Rejected

Disconnect 1: The Resume Claims Skills the GitHub Doesn't Show

What happens: Your resume says "Proficient in Rust. Built high-performance systems." A recruiter checks your GitHub. There are no Rust repos. Your pinned projects are in Python and JavaScript. Your contribution activity shows zero Rust commits.

Recruiter's conclusion: "This candidate listed Rust because it's in-demand, not because they know it. If Rust is on the resume but absent from GitHub, what else is inflated?"

The fix: For every language or technology you claim proficiency in, there should be visible evidence on your GitHub — a project, contributions to a repo in that language, or at minimum a well-documented learning repo. If you can't show it, qualify it on your resume: "Rust (learning, built a concurrent TCP server — see GitHub)."

Disconnect 2: The Resume Bullets Don't Match Any GitHub Project

What happens: Your resume says "Built a distributed task queue handling 50K jobs/day with Redis and Go." A recruiter searches your GitHub for this project. It doesn't exist. Or worse — it exists but it's a 200-line prototype with the README from the tutorial you followed.

Recruiter's conclusion: "Significant inflation. If this was a work project, say so. If it's a personal project, the code should exist." A resume claiming a "distributed task queue" that turns out to be a tutorial exercise is a faster reject than claiming no project at all.

The fix: If your resume bullet is about a work project, label it as work. If it's about a personal project, the project should be on your GitHub and it should match the description — or exceed it. Never claim a personal project on your resume that you wouldn't want a hiring manager to clone and review.

Disconnect 3: The GitHub Shows a Different Person Than the Resume

What happens: Your resume positions you as a "Backend Engineer specializing in distributed systems and data infrastructure." Your GitHub shows 6 frontend tutorial projects, a forked dotfiles repo, and a "hello-world" repo in Rust.

Recruiter's conclusion: "This person's GitHub doesn't align with their stated specialization. Either they're early in their backend career (which is fine, but their resume over-positions them), or they don't actually work on backend systems."

The fix: Your GitHub should reinforce your resume narrative, not contradict it. If your resume says "backend," your pinned repos should be backend projects. If you're transitioning from frontend to backend, pin projects that show the transition — and acknowledge the arc in your profile README.


3. Contribution Patterns That Signal Senior+ vs. Junior

After reviewing thousands of GitHub profiles for hiring, here's what correlates with level:

The Senior+ pattern isn't about volume. It's about whether the candidate treats their public work with the same rigor as their professional work. A Senior engineer's GitHub repo looks like something they'd be comfortable having a colleague review. A Junior engineer's GitHub repo looks like something they built to learn — which is also fine, as long as it's framed honestly.


4. Before & After: The GitHub Profile Audit

Profile-level:

  • No profile README
  • 6 pinned repos: 3 tutorial projects (weather app, todo app, e-commerce), 2 forks with no changes, 1 "dotfiles" repo
  • Commit graph: fully green for 3 months, then sparse — classic bootcamp → job transition

Pinned repo #1 (Weather App):

  • Default create-react-app README
  • Last commit: 18 months ago
  • Commit messages: "initial commit", "added files", "fix", "fix again", "final fix"
  • No tests

Pinned repo #2 (E-Commerce):

  • README: "E-commerce site built with React and Firebase"
  • 200-line App.js with everything in one file
  • Commit messages: "stuff"

Contribution activity: Zero PRs to other repos, zero issues filed, zero code reviews.

Recruiter's assessment: "Tutorial projects from a bootcamp. No evidence of independent engineering judgment. No open-source engagement. Profile hasn't been updated since getting hired. Move to maybe pile if the resume is otherwise strong."

✅ After: The Optimized Profile (Same Person)

Profile-level:

  • Profile README: "Backend engineer focused on data-intensive systems. Currently at FintechCo building payment infrastructure. Open source contributor to Apache Airflow. Writing about data engineering at [blog]. Open to connecting with other engineers working on streaming systems and distributed data."
  • 3 pinned repos (quality over quantity):
    1. payment-reconciliation-engine — a real project
    2. airflow-contributions — fork with personal branches showing PRs
    3. data-engineering-notes — technical blog source

Pinned repo #1 (Payment Reconciliation Engine):

  • README: problem statement ("Small e-commerce companies lose 2-5% of revenue to reconciliation errors. This engine..."), architecture diagram (ASCII art showing components), setup instructions that work, "What I learned" section
  • Clean commit history: descriptive messages, logical progression from prototype → tests → optimization → docs
  • Tests: 87% coverage, CI passing badge
  • Last commit: 3 weeks ago

Pinned repo #2 (Airflow Contributions fork):

  • README: "My contributions to Apache Airflow. See branches for specific PRs."
  • 4 branches, each linked to a merged upstream PR
  • PR descriptions preserved in branch READMEs

Pinned repo #3 (Data Engineering Notes):

  • A Jekyll/Hugo blog source repo
  • README: "Source for my data engineering blog at [URL]. 6 articles, 45K total reads."
  • Shows sustained writing over 8 months

Contribution activity: 15 PRs to Apache Airflow (12 merged), 6 issues filed with reproduction steps, code reviews on 20+ PRs from other contributors.

Recruiter's assessment: "This engineer ships real projects, contributes to established OSS, writes about their work, and maintains their profile. The payment reconciliation engine directly relates to their fintech day job. The Airflow contributions show they can work in a large codebase with other engineers. Strong Senior signal. Move to outreach."


5. The 2-Hour GitHub Audit Checklist

If your GitHub profile hasn't been touched since you got hired, here's the fix — in order of ROI:

  1. Write a profile README (15 min): Who you are, what you work on, what you're interested in. Two paragraphs. Link to your blog or LinkedIn if you want.
  2. Audit your pinned repos (20 min): Unpin anything that's a tutorial, a fork you haven't changed, or hasn't been touched in 2+ years. Pin your 2-4 strongest projects. Strong means: solves a real problem, has a good README, has recent commits.
  3. Fix one README per pinned repo (30 min each): Add problem statement, architecture summary, setup instructions, and "what I learned." The best 30 minutes you'll spend on your portfolio.
  4. Clean commit history on pinned repos (15 min each): Interactive rebase to squash "fix" commits and rewrite terrible messages. Your future self (and the recruiter reading your profile) will thank you.
  5. Make one open-source contribution (30 min): Find a project you use, look for a "good first issue," and submit a PR. Even a documentation improvement counts. One PR to a real project is worth more than 10 tutorial repos.
  6. Set a quarterly reminder (5 min): Every 3 months, spend 30 minutes updating your profile. New projects, new contributions, new blog posts. A profile that was updated last month signals "active." A profile last updated in 2024 signals "abandoned."
